What Is Buildkite?

Buildkite is a CI/CD platform where the orchestration layer is SaaS and the build execution runs on your own machines. You install Buildkite agents on your servers, VMs, or containers, and Buildkite’s SaaS dispatches jobs to them. Your code never leaves your infrastructure. Your builds run on machines you control, with the hardware and network access you choose.

This is the opposite of hosted CI like GitHub Actions or CircleCI, where the CI provider runs your code on their machines. With Buildkite, you get the UI, scheduling, and pipeline management as a service, but the actual build execution happens on your hardware. Your source code, secrets, and build artifacts stay within your network boundary.

Self-Hosted Agents

The Buildkite agent is a lightweight Go binary that polls for jobs and runs them. Install it on bare metal, EC2 instances, Kubernetes pods, or Docker containers. You control the hardware spec, the OS, the installed tools, and the network access. Need GPU builds? Use GPU machines. Need ARM builds? Use ARM machines. No waiting for a CI provider to support your hardware.

Pipeline as Code

Define pipelines in YAML or generate them dynamically from any language. Dynamic pipelines are a standout feature: a step can emit new steps, so your pipeline can branch based on what files changed, what tests failed, or any other runtime condition. This is more flexible than most CI systems, which require static pipeline definitions.

Buildkite Test Engine

Automatically split your test suite across parallel agents based on past timing data. If your test suite takes 20 minutes on one machine, Buildkite can split it across 10 agents and run it in 2 minutes. The splitting is intelligent: it balances the load based on which tests are historically slow, not just file count.

Security Model

Your source code and secrets never touch Buildkite’s servers. The agent pulls job metadata (which pipeline step to run), executes it locally, and pushes back the result (pass/fail, logs). This matters for regulated industries, security-conscious organizations, and anyone who doesn’t want their source code on a third party’s infrastructure.

Verdict

Buildkite occupies the right position in the CI/CD landscape: outsource the orchestration (hard to build, low differentiation) and keep the execution (where security, performance, and cost matter). GitHub Actions is more convenient for simple workflows. But when you need control over where your code runs, what hardware it runs on, and what network it can access, Buildkite’s hybrid model is the right architecture.

The dynamic pipeline feature is underrated. Being able to generate pipeline steps at runtime based on what changed, what’s failing, or what environment you’re deploying to makes complex CI workflows significantly cleaner than static YAML definitions.
